Three pre-sale plays for the low season, and one to avoid

The most common low-season failure is importing an e-commerce play wholesale: a limited-time price cut. Travel supply is dated, so a discount often just pulls peak-season travellers forward at low-season rates. Three structures that fit better:

Play one: an undated pre-sale slot. The traveller buys a two-day trip slot now and chooses a departure date within the validity window. You get cash flow and a demand signal; they get a guaranteed slot. Two conditions: the window must cross the low-to-peak boundary, and pre-sale slots must share inventory with departures, otherwise you sell 40 and can seat 25.

Play two: group buy with a minimum size. Set the headcount required to run. This suits testing a new route: you do not pre-book coaches or rooms, and if it does not fill, you refund. Its real value is not the discount, it is that travellers recruit for you to reach the threshold.

Play three: bundles that absorb idle capacity. What sits idle in the low season is usually vehicles and rooms, not itineraries. Bundling a day tour plus one night at a hot-spring hotel moves idle rooms better than discounting the day tour alone, and raises the basket value.

The play to avoid: indiscriminate site-wide flash sales. Flash sales fit a single SKU with explicit inventory over a very short window, such as 20 seats on one specific Saturday. Stretched across every route, repeat customers simply wait for the next one and stop buying at list price, you lower your own price anchor, and the low season still is not full.

All three share a precondition: pre-sale and group-buy slots must be the same inventory as the departures, and after the campaign you must be able to see the orders it produced in the marketing effectiveness stats. Otherwise next year you will not know whether to run it again.
